Store Markdown Process Improvement
The Business Issue: This client had a three-tiered
manual markdown process for date coded items that
was labor intensive and time consuming in its stores.
They were investigating the purchase of equipment
and developing software to simplify the process.
The Assignment: The head of Retail Operations
asked BSG to evaluate its markdown processes and
identify opportunities for improvement. We conducted
an in-store review of this retailers's store processes
and procedures.
The Results: We identified and adjusted inventory
levels of products that frequently required markdowns,
to minimize the need for markdowns. We also
recommended reducing the number of times each
product is marked down, after analysing the sales
records of markdown products. This along with other
markdown process and procedural improvements
resulted in a 25% savings in markdown labor costs, as
well as a significant cost reduction in the enabling
technology requirements.
Customer Checkout Process Improvement
The Business Issue: Our client, a major global
retailer, purchased a majority stake in this large
Japanese supermarket chain and wanted to convert
the acquired stores to their global store front-end
systems. The acquired company, however, used a
"twin checker" system, unique to their marketplace,
where each checkout has two keyboards with two
different customer transactions processed
simultaneously. One checker scans, while the other
tenders. Modifying our client's frond end application
to accommodate "twin checker" functionality was
considered cost prohibitive, and the cost of managing
a different solution for only this environment was also
unacceptable.
The Assignment: The client turned to members of
our Retail Optimization team to develop a
"go-forward" recommendation that did not require a
"twin checker" environment, could be supported by the
client's standard POS software. The team was also
charged with developing a plan and methodology for
successfully introducing and implementing the
recommended solution into the marketplace.
The Results: A solution was recommended that
enabled the client to transition away from the "twin
checker" environment, which resulted in increase
checkout speed and customer service levels and, at
the same time, enabled the client to achieve a
signified reduction in its front-end labor costs. A
change management strategy and methodology was
also developed to manage customer perceptions and
attitudes during the change over.
